The entire battle starting a little before 2:10 is shown to be taking place at point blank range going by the visuals.
3:35 is shows point blank range.
4:08 shows point blank range.
4:53 it is stated the Klingons have closed to point blank range
5:24 The Klingons don't seem to have gotten any closer then they had been before supposedly closing to point blank range.
I don't think the Klingons had shields up, and there is no reason for that

point-blank
adjective & adverb
(of a shot, bullet, or other missile) fired from very close to its target.
• [as adj. ] (of the range of a shot, bullet, or other missile) so close as to allow no possibility of missing : the weapon was inaccurate beyond point-blank range.
_____
0:22 The Klingons are well in range of the Defiant, and not shooting for seemingly no reason.
0:58 I'm not sure that is what one would call dozens, but that is a bit open to interoperation.
1:19 The Klingons have raised shields, but at no point do you see any sign of the shields except for the largest ship.
1:52ish target the lead ships in spite of DS9 seemingly being swarmed from all directions, seeming to be randomly attacked, and it is never explained how the Klingons suddenly surround DS9 in spite of just moments ago being out of range.
2:30 the Klingon fleet is still closing in on DS9 in spite of the visuals showing the Klingons meters from the station in some cases.

Full impulse, maybe. At full impulse, "moments ago" could be as much as 2 million kilometers farther.1:52ish target the lead ships in spite of DS9 seemingly being swarmed from all directions, seeming to be randomly attacked, and it is never explained how the Klingons suddenly surround DS9 in spite of just moments ago being out of range.

KIRA: I'm detecting several dozen Klingon ships, including the Negh'Var. They're in an attack formation.
At 2:13 we see the Klingons are already at Deep Space: 9
At 2:30 we are told the Klingons are still closing telling us the Klingons have not reached DS9 yet

Maybe some elements of Klingon fleet have reached station and others are still closing in on it?

They only had dozens. i count about 48 ships seen at 1:00, and Federation reinforcements are on the way. The Klingons can't afford losses, and don't have time to play.
1:52 Sisko orders the targeting of the lead ships.
1:58 there are no lead ships anymore. It's just a random swarm.
2:30 The klingons are still closing, and that means that the Klingons haven't arrived yet.
2:43 it is stated that 8 klingon ships destroyed, and several heavily damaged, but I only count 5 being destroyed. i'm likely being rather picky, but what the bleep was DS-9 targeting?

I think that Kira specifies "fifty ships, led by Negh'Var".
Maybe she did not include other part of the fleet.

All the ships that decloak are in an attack formation. There is no reason for ships that are not going to attack to decloak.
Targeting the lead ships is pointless if they can get to the station, and become a random swarm before you can do anything. In such a situation you say fire at will, or target the flag ship.
There is no reason to think the Klingon ships that chased the Defiant back to Deep Space-9 ever dropped out of warp until they reached the Klingon Fleet. The Klingon Fleet could have been light minutes away, and that makes sense given the dialog, and known capabilities of Star Trek sublight drives.
